Marketing consultant or marketing agency: which do you actually need?
Almost every owner who calls me has already had the same two conversations. One with an agency that wants a monthly retainer, and one with a friend who says, "You don't need an agency, you need someone to tell you what to do." Both are partly right. The question is which problem you actually have.
Here is the short way to decide. If you don't know what to do, you need a marketing consultant. If you know what to do and nobody has time to do it, you need a marketing agency. Most of the expensive mistakes I see come from buying the second when you needed the first.
What you are really paying for
A marketing consultant is paid for judgment. The deliverable is a decision: who you should be selling to, what you should say, which two or three channels deserve money and which ones to stop. A good digital marketing consultant does the same for the online side, meaning your website, Google, AI answers, email, social and paid ads.
An agency is paid for output. Posts, ads, pages, campaigns, reports. That's valuable, but output only helps if it's pointed in the right direction. An agency will rarely tell you that half of what you're buying shouldn't exist, because that half is their revenue.
Neither is better. They answer different questions.
| Marketing consultant | Marketing agency | |
|---|---|---|
| You get | A diagnosis and a plan | People who do the work |
| Typical pricing | Hourly or per project | A monthly retainer |
| Best when | Results are flat and nobody knows why | The plan is set and you lack capacity |
| Main risk | You still need someone to execute | Activity that never connects to sales |
Signs you need a consultant first
You're spending money every month and can't say which of it brought in a customer. You've switched agencies and the results looked the same. Every vendor who calls you is selling their own channel. Your customers have started asking ChatGPT who to hire and you have no idea what it says about you.
In each case the missing piece isn't labour. It's someone with no stake in the answer looking at the whole picture. That's what I do, and it usually starts with one conversation. The first 30-minute call is free, and a full paid strategy hour is $350.
Signs you need an agency
You already know your best customers and your message. You've tested which channels work. The problem is that the owner is writing the posts at 11pm and the website hasn't been touched in a year. That's a capacity problem, and an agency, or a good freelancer, solves it.
Before you sign, read how to tell if a marketing agency is working. Agree up front on what a result means. "Impressions" is not a result. Enquiries and sales are.
The combination most small businesses end up with
The arrangement I see work best for a marketing agency for small business clients is simple: someone senior sets the strategy and checks the numbers, and someone else does the work. That can be a consultant above your existing agency. It can be a fractional CMO who manages your freelancers.
Or it can be one firm doing both, which is how my done-for-you agency is built. I set the strategy and review every deliverable, and the packages are fixed-price: an AI Visibility Launch is $2,500, AI Visibility Growth is $1,500 a month, and an AI-Ready Website starts at $4,500. I'm a consultant-led practice, not a fifty-person firm, and I'd rather you know that before you buy.
How to decide this week
Write down three numbers: what you spent on marketing last quarter, how many enquiries came in, and how many became customers. If you can't fill in all three, you need a consultant before you need more output. If you can, and the numbers are healthy, you need capacity.
If you're still not sure, the find the right help page sorts the options by what you're trying to achieve.
Common questions
What does a digital marketing consultant do?
A digital marketing consultant reviews your online marketing, including the website, Google and AI search, social media, email and paid ads, and tells you what to change and in what order. You get a written plan with priorities, a budget and a way to measure it.
Is a marketing consultant cheaper than an agency?
Usually per month, because you're buying hours of judgment rather than ongoing production. A consultant doesn't replace the work, though, so the honest comparison is a consultant plus whoever executes versus an agency on its own.
Can a marketing consultant work with my existing agency?
Yes, and it's often the best value. The consultant sets the direction, briefs the agency properly and reviews its work against enquiries and sales rather than activity.
How much does a marketing consultant cost?
My first 30-minute call is free, a paid strategy hour is $350, and hourly consulting is $350 to $450 with no minimum. Larger projects are quoted after a diagnostic. Every price is on the pricing page.
