The Long View / Hiring Help

Fractional CMO, outsourced marketing director or agency: who should lead your marketing?

Owners who want someone to lead their marketing usually search three ways: fractional CMO, outsourced marketing director, or simply an agency that will take it all off their plate. Some search for something more specific, a marketing consultant to manage my agency, because they already have vendors and nobody is in charge of them.

These are different arrangements. Here's how they compare, and which one a small business usually needs.

What a fractional CMO is

A fractional CMO, short for fractional chief marketing officer, is an experienced marketing executive who leads your marketing part-time for a monthly fee. They set the strategy, decide where the budget goes, choose and manage the vendors and report in revenue. You get senior judgment without a full-time executive salary.

The role exists because most small and mid-size businesses need CMO-level decisions but not forty hours a week of them. More on how I work on the fractional CMO page.

What an outsourced marketing director is

An outsourced marketing director is closer to operations. They take a plan and make it happen: briefing designers, chasing deadlines, running campaigns, keeping the calendar. In a larger company they'd report to the CMO.

In a small business there's rarely room for both. What you usually need is one person who can set the direction and also make sure it gets done. That's how I work as a fractional CMO: strategy and oversight together, with the production done by your team, your agency or freelancers.

Where the agency fits

An agency is paid to execute. It's not built to tell you that half of what you're buying shouldn't exist. That isn't a criticism; it's the business model. The problem only appears when nobody on your side is senior enough to direct it.

That's why so many owners end up searching for a marketing consultant to manage my agency. They're right. Keep the agency if it's good at the work, and put someone above it.

Can a consultant manage your agency?

Yes, and it's one of the most useful things a senior marketer can do. In practice that means:

  • Writing a proper brief, so the agency knows the customer, the message and the measure of success.
  • Reviewing its work against enquiries and sales, not impressions.
  • Sitting in on the monthly report and asking the questions an owner doesn't have time to prepare.
  • Recommending a replacement if it doesn't deliver.

If you're not sure your agency is delivering, start with how to tell, or what to do when it isn't. A single paid strategy hour ($350) to review a proposal or a report is often enough to know.

Which one should you hire?

Nobody senior is in charge of marketing: a fractional CMO.

The strategy is clear and execution is chaotic: an outsourced marketing director, or a fractional CMO who covers both.

Common questions

What is a fractional chief marketing officer?
A fractional chief marketing officer, or fractional CMO, is a senior marketing executive who leads a company's marketing part-time for a monthly fee, owning the strategy, budget, vendors and results.

Is an outsourced marketing director the same as a fractional CMO?
They overlap but aren't the same. The CMO owns strategy and budget; the director runs the plan and the people. Small businesses usually need one person doing both.

Can a marketing consultant manage my agency?
Yes. A senior consultant can brief the agency, review its work against enquiries and sales, run the monthly review and recommend a replacement if needed. Many businesses keep their agency and add this layer above it.

How much does a fractional CMO cost?
My fractional CMO engagements are quoted as a monthly fee after a diagnostic. If you only need advice, hourly consulting is $350 to $450 with no minimum. Every published price is on the pricing page.
